Five Sizes on Day One Is a Warehouse, Not a Launch

The opening email often asks for 2L, 5L, 10L, 20L and 30L, each in four colors, with a logo and without. That reads like a range. On the floor it is five patterns, five weld setups, and five samples to disagree about. Most of those SKUs will not earn a reorder.

What actually gets bought clusters, and the clusters are not subtle. Around 5 litres is the hotel bag, the event kit, the thing a customer can get a phone and a light jacket into. Ten litres is the useful awkward size: a magazine, a towel, a small camera. Twenty litres starts to behave like a day bag. Thirty litres is for people who mean to keep clothes dry, not just a phone. Our 30L ocean pack, JA050, is already in the line for that. Past it, you are in duffel territory, and the bag is no longer a bigger roll-top. A travel duffel with a wet pocket and a shoe section is a different build, different price, different claim.

One shape will not cover the job site and the shop

JA045, the transparent dry bag, is the example I keep having to separate out. Crews on construction sites and some outdoor teams want to see what is inside without opening it. It is a bad canvas for a fashion logo and a good one for a tool kit. Buyers sometimes try to make the ocean pack do that job, then dislike both.

Kayak brands run into a similar split. JA052 is a TPU roll-top backpack with a large pocket outside the dry compartment. The main bag stays rolled shut. The pocket is for what you need while you are paddling. That is a compromise, and it is an honest one. Calling the same bag a fully waterproof backpack because it has shoulder straps is how the returns start. Zippers, a back panel and strap anchors are all new places for water, and for stitches to pull. If the product page is going to use the word waterproof on a backpack, the sample has to be tested harder than a sprinkle, and the price will not sit next to a plain 10L roll-top.

Pick the size they will buy again

For a first season, choose the use, then two or three sizes, then two or three colors. Approve one sample as if it were the bulk, because for the factory it is the reference the bulk has to match. The next color can wait until you know the first one did not come back from the shops.
